How to Teach Your Team to Use AI Without a Training Day

Most AI rollouts fail the same way. Not because the tool was wrong — because the rollout looked like a training day.

A slide deck. A one-time session. A "here's how you use it" walkthrough that everyone nods along to and then quietly forgets by Thursday.

Training days work for onboarding software. They don't work for building a habit. And using AI well is a habit, not a feature you flip on.

People leave a training session with information, not practice. They know AI can help with X. They haven't actually done X with it yet, under real deadline pressure, with their real data. So the first time they hit a real task, they default to the old way. It's familiar. It's safe. And the training day becomes something that happened once, a while back, that didn't really change anything.

What works instead: small, repeated exposure

What actually works instead is small, repeated exposure. Not one big session — a steady drip that fits into the week your team already has.

Pick a prompt of the week. Choose one task that's common across the team — drafting a client email, summarizing a meeting, pulling together a status update — and share one prompt for it. Let people use it, tweak it, make it theirs. Next week, a different task.

Keep a shared library, not a training manual. Somewhere your team already looks — a pinned Slack message, a shared doc — keep prompts that are actually working for people. Not a comprehensive guide. Just what's proven useful, added to as you go.

Let peer wins do the convincing. When someone on the team says "I used this to cut my Friday reporting from an hour to fifteen minutes," that lands harder than any slide ever will. Make space for people to share that, even informally.

Start with low stakes. Begin with tasks where a mediocre AI draft is still faster to fix than to write from scratch — first drafts, internal notes, brainstorming. Save the higher-stakes tasks for after people trust the process.

The mindset shift for leaders

For leaders, the mindset shift matters more than the mechanics. You're not rolling out a tool. You're building a habit across a group of people who each have their own workload, their own skepticism, and their own version of "I'll get to it later." That means the goal isn't 100% adoption on day one. It's a little bit of use, every week, that compounds.

Someone tries the prompt of the week. It works okay. They try it again next time a similar task comes up. Three months in, it's just how they work now — nobody remembers deciding to change.

When the team ignores it

If your team is quietly ignoring the prompt of the week, that's information, not failure. It usually means one of two things: the task you picked isn't actually a pain point for them, or the underlying process is too messy for AI to help with yet. Either way, that's worth figuring out before pushing harder. Adding AI on top of a workflow nobody trusts just adds a new thing to not trust.

Overwhelm doesn't come from AI being complicated. It comes from trying to change everything at once. Pick one task. Repeat it weekly. Let the habit build itself.

That's the approach we take at Arvaya. We have a team focused specifically on this kind of rollout — not a one-time training day, but the steady, hands-on work of helping a firm build habits that actually stick, one task at a time.
